Retainer revenue is predictable; project work is lumpy. An agency heavily weighted toward one-off projects faces the same forecasting challenge as any project-based business, strong months can mask weak ones just around the corner.

Ad Spend Pass-Through: Revenue or Not?

If the agency is acting as an agent, passing client ad spend through to platforms like Meta or Google on the client's behalf, that spend generally shouldn't be recorded as agency revenue. Recording it as income inflates turnover and distorts true margin, a serious problem if the agency or its investors are relying on revenue figures to assess performance.

Why this matters: an agency passing through $200,000 of client ad spend annually while earning a $20,000 management fee has a very different real revenue picture than its bank statements suggest.

Account-Level Profitability

Without time tracking allocated to specific client accounts, it's easy to see total agency revenue and total agency cost without knowing which individual clients are actually profitable. Some accounts quietly consume far more hours than they're billed for.
